The 20,000-deployment lesson maps onto what comp is already doing: once agents handle the glue, the scarce role is whoever governs a fleet of them, and that judgment layer is what gets paid. In India the split is explicit now. EY's Future of Pay 2026 shows AI-depth skills pulling 30 to 40% increments against 6 to 8% for commoditized work, on a 9.1% average. Agents commoditize the glue and price the judgment. Did the orgs that scaled past 20,000 add headcount, or concentrate it on fewer, deeper owners?
